    Every HR software vendor has an ROI calculator. Put in your headcount and get back a number with a lot of zeros. The number is always favorable, which tells you something about what the calculator is for.

    The problem isn't that HR software doesn't save money. It usually does. The problem is that the vendor's number is built on assumptions you didn't make, and when your CFO asks how you arrived at it, "the website said so" is not an answer.

    This is how to calculate it yourself, including the parts that don't work in your favor.

    The One Thing That Determines Whether This Is Possible

    Baseline before you buy. Everything else in this article depends on it.

    If you don't know how many hours payroll tool takes today, you cannot know whether it takes fewer hours next year. You'll have an impression, and impressions after a big purchase are unreliable in a predictable direction.

    Three numbers, measured before you sign:

    Payroll hours per cycle Start the bank file, including the reconciliation and the corrections. Ask the person who does it to log it for two months rather than estimate it. Estimates run low, because nobody counts the interruptions.

    Error rate corrections, reruns, and off-cycle payments per month. Count them, don't recall them.

    Query load: How many employee questions does HR field per week, and roughly what share are repetitive lookups, such as leave balance, payslip, and policy?

    Ten minutes a month to record these. Without them, your ROI is a story.

    What Actually Saves Money

    Four categories, in descending order of reliability.

    Administrative time (reliable, measurable)

    The core saving, and the one you can defend.

    Payroll processing time drops when statutory calculations happen automatically instead of in a spreadsheet. Attendance reconciliation drops when data flows rather than gets typed. Query load drops when self-service works. Reporting time drops when a report is a click.

    Independent analysis of SME deployments commonly puts the reduction in manual HR time somewhere in the range of 40% to 70%, and vendor case studies cite figures in that band. Treat those as directional rather than a promise, because they reflect implementations that went well, and yours might not.

    To convert to money: hours saved per month times the loaded hourly cost of the person doing the work. Loaded means salary plus employer contributions plus overheads, not the salary figure on their offer letter.

    The honest complication: saving four hours a week doesn't reduce your salary bill by four hours. It redeploys them. That's real value, but it's capacity, not cash, and a CFO will make that distinction. Say it before they do; it's a credibility marker.

    Error and compliance cost (real, harder to quantify)

    Payroll errors cost in corrections, off-cycle payments, and trust. Statutory errors cost in penalties, interest, and back pay.

    Quantifying requires your own history. What did you actually pay in penalties or interest over the last two years? What did the corrections cost in time? If the answer is nothing, be honest and don't claim a saving here.

    You can reasonably note risk reduction without pricing it. Claiming a specific rupee value for a penalty you never incurred is where ROI models lose credibility.

    Cost avoidance (defensible when real)

    The clearest version: you're at 40 employees, growing, and the alternative to software is hiring an HR coordinator. The software costs a fraction of a salary.

    This is genuine, provided the hire was actually planned. Claiming you "avoided" a hire you were never going to make is fiction, and the person reading your model knows it.

    Employee time (real, usually overstated)

    Every employee who checks their own leave balance saves themselves and HR a few minutes. Across 200 people it adds up on paper.

    The caution: multiplying two minutes by 200 employees by 12 months produces an impressive number that corresponds to nothing anyone can spend. Include it if you like, but keep it separate from the hard numbers, because it's the line that invites skepticism onto the rest of your model.

    What It Actually Costs

    Vendor ROI models are optimistic here mostly by omission.

    Subscription. Indian HR software for SMEs runs roughly ₹20 to ₹200 per employee per month, with SME-focused platforms commonly ₹48 to ₹150. Some price per organization, which often works out better at small headcounts. Check whether payroll is included or an add-on; frequently it's the latter.

    Implementation and setup fees. Sometimes zero, sometimes substantial.

    Integration costs. Frequently a separate line item, sometimes per connector.

    Your own time tracking implementation. This is the big omission. Data cleaning, configuration, testing, parallel payroll, and training. For a mid-sized rollout, this is weeks of internal effort, and it's a real cost even though no invoice arrives.

    Training time. Every hour a manager spends learning the system is an hour of their loaded cost.

    Productivity dip during transition. Things get slower before they get faster. Budget a month.

    Ongoing administration. Someone maintains this. Usually a portion of one person.

    Year one, implementation costs frequently exceed the subscription. Models that show a return in month two have quietly left them out.

    A Model You Can Defend

    Simple structure, three years, honest inputs.

    • Year one costs: subscription, implementation fees, integration, internal effort at loaded cost, and training.
    • Year one benefits: administrative hours saved times loaded cost, prorated for a ramp that starts after go-live rather than at signature; documented error costs avoided, if you have documentation; and cost avoidance, if the hire was planned.
    • Years two and three: subscription plus ongoing administration against a full year of steady-state savings.
    • Two rules keep it honest: don't start counting savings at signature. Savings begin after go-live plus a stabilization period, so a typical implementation means you're counting from month four, not month one.

    Use conservative assumptions and say so. A model showing 30% time savings that you can defend beats one showing 60% that collapses under a question. If you must present a range, lead with the low end.

    Measuring After You Buy

    The measurement most companies skip, which is why most companies have opinions rather than answers.

    Take your three baseline numbers, put them in a shared document, and set review dates at 30, 60, and 90 days.

    • Day 30: first full cycle in the new system. Payroll hours will likely be higher than baseline. This is normal and worth predicting out loud beforehand, so nobody panics.
    • Day 60: Query volume should be dropping. If it isn't, self-service hasn't landed, and that's one of the largest savings in your model.
    • Day 90: Compare against baseline honestly. Payroll hours, error rate, query load.

    If the numbers haven't moved by 90 days, the implementation has a problem, not the software. Common causes: employees never adopted self-service, managers still approve leave over WhatsApp, or someone still exports to Excel for a step the system doesn't handle.

    That last one is worth hunting for specifically. A single manual workaround in the middle of an automated chain can eat most of the saving, and nobody mentions it because it's just how they've always done that bit.

    Where ROI Models Go Wrong

    No baseline. The most common failure. You can't measure improvement from an unknown starting point.

    Counting from the signature. Savings start after go-live, not before.

    Ignoring internal implementation effort. Weeks of your team's time with no invoice attached is still a cost.

    Treating time saved as cash saved. It's capacity. Say so.

    Pricing risk you never experienced. Claiming penalty avoidance with no penalty history reads as padding.

    Excluding integration costs. A cheaper license plus paid connectors can exceed the suite you rejected.

    Assuming best-case adoption. The model presumes everyone uses self-service. Half might.

    Never revisiting it. The model was built to justify a purchase and abandoned once approved. That's the tell that it was advocacy rather than analysis.

    A Realistic Picture

    For a 50-person company on a mid-range platform: a subscription in the low thousands of rupees monthly, implementation measured in weeks of internal effort, and savings ramping up from month four.

    Payoff typically arrives somewhere in year one on administrative time alone, provided the implementation went well and adoption held. Not in month two, and not the multiple the calculator promised.

    The larger benefits are often the ones nobody modeled: compliance you didn't breach, the coordinator you didn't hire, and the errors that never happened. Real and unprovable in a spreadsheet, which is fine as long as you present them as judgment rather than arithmetic.

    Conclusion

    Vendor ROI calculators are marketing. Build your own, and the only thing that makes it possible is a baseline captured before you buy: payroll hours per cycle, error rate, and query load. Count costs honestly, including the internal time nobody invoices you for, and count savings from go-live rather than signature. Convert hours at loaded cost, and be upfront that saved time is capacity rather than cash, because the person reviewing your model will make that point if you don't. Set 30, 60, and 90 day reviews against your baseline. Expect payroll hours to rise in month one. If nothing has moved by day 90, go looking for the manual workaround somebody kept. A defensible 30% beats an indefensible 60%. The number you can explain is the only one that survives the meeting.
